How to Choose a CRM for a Growing Sales Team: A Practical Checklist

Your sales team has outgrown Excel and WhatsApp groups. Here is how to map your process, judge CRM features, question vendors and avoid the rollout mistakes that kill adoption.

IN THIS ARTICLE (14 Sections)

Most sales teams in India start with an Excel sheet, a few WhatsApp groups and a lot of memory. That works with two salespeople. With six or ten, leads go unanswered, two people call the same prospect, and nobody can explain why last month's deals were lost.

This guide explains how to choose a CRM for a growing sales team: the signs you need one, how to map your process first, which features matter, what to ask vendors and which rollout mistakes to avoid. We use our own product, EthicsCRM, as a worked example, but the checklist applies to any CRM you evaluate.

Quick answer: Start with your sales process, not the software. Write down your lead sources, deal stages, documents and the reports you need every week. Then shortlist CRMs that capture leads from all those sources, assign them automatically, remind salespeople to follow up, generate quotations, work on phones and let you export your data. Test the shortlist with real leads and real salespeople before you commit.

Signs your team has outgrown spreadsheets and chat groups

You do not need a CRM because a competitor has one. You need one when the cost of missed follow-ups becomes visible. Watch for these signs:

  • Leads arrive in too many places: website forms, B2B portals, ad campaigns, phone calls and WhatsApp messages, and nobody owns the full list.
  • Follow-ups depend on memory: a prospect asked for a callback next Tuesday, and the only record is in one salesperson's phone.
  • Quotations take too long: each one is copied from an old Word file, sometimes with old prices or the wrong terms.
  • Basic questions have no answer: which lead source brings paying customers, how many deals are stuck at negotiation, and why deals were lost.
  • Customer history leaves with the employee: when a salesperson resigns, their chats and notes go with them.

Map your sales process before you look at software

A CRM records your process. If the process is unclear, the software only makes the confusion faster. Spend an afternoon with your sales head and two salespeople and write down the following.

  1. Lead sources: every channel that brings an enquiry, and roughly how many arrive in a normal week.
  2. Assignment rules: who gets which lead, by city, product, language or simple rotation.
  3. Deal stages: five to seven stages that mean something, for example New, Contacted, Requirement understood, Quotation sent, Negotiation, Won and Lost.
  4. Documents and approvals: quotations, proposals and price lists, and who must approve a discount.
  5. Reports: the three or four numbers the owner reviews every Monday.

This one-page map becomes your requirement document. Judge every vendor demo against it, not against a long feature list.

Features that decide whether salespeople use the CRM

Feature lists run to pages. These six areas decide adoption. For each one we note how EthicsCRM handles it, so you have a concrete reference point when you compare products.

Lead capture and automatic assignment

Leads should flow in without anyone retyping them. EthicsCRM captures leads from website forms, ads, portals, calls and WhatsApp and assigns them to salespeople automatically.

A pipeline with next actions

Every deal needs a stage and a dated next action. EthicsCRM shows visual deal stages with next actions, reminders and win-loss tracking, so a manager can spot stalled deals quickly.

Quotations and proposals

Templates save time and keep prices and terms consistent. In EthicsCRM, branded quotations and proposals are generated from templates and shared digitally.

WhatsApp follow-ups

Many Indian buyers reply faster on WhatsApp than on email. EthicsCRM sends follow-ups, reminders and updates through the WhatsApp Business Platform. Whichever CRM you pick, remember that business-initiated WhatsApp messages need the customer's opt-in and approved message templates under Meta's rules.

Lead scoring and reports

Scoring tells salespeople which leads to call first. Source and conversion reports tell the owner where marketing money is working. EthicsCRM includes both.

Client records after the sale

Renewals and repeat orders depend on good records. EthicsCRM keeps customer history, documents, tasks and renewals in one record.

Questions to ask every CRM vendor

Use this table in every demo. Ask for answers in writing.

QuestionWhy it matters
Where is our data hosted, and can we move it to our own server?Your customer list is a business asset, and you carry data protection obligations for it.
Will you import our Excel sheets and old CRM data, and who removes duplicates?Dirty data on day one makes salespeople distrust the system.
Can stages, fields and approval rules be changed later?Your process will change as the team grows.
Does it work well on a salesperson's phone?Field staff update leads between meetings, not at a desk.
Which integrations are included: website, telephony, WhatsApp, accounting?Every manual copy-paste is a place where leads get lost.
How is pricing calculated?Per user, per module or per deployment changes your total cost as you hire.
What onboarding and training are included?Adoption fails without hands-on training for the people who sell.
How do we export all our data if we leave? You should never be locked in to one vendor.

Rollout mistakes to avoid

  • Too many mandatory fields: if logging a call takes two minutes, salespeople stop logging calls. Start with the minimum and add fields later.
  • Running Excel in parallel: set a cut-off date after which a lead that is not in the CRM does not exist.
  • No lost reason: make a lost reason compulsory. It is the cheapest market research you will ever get.
  • Buying for the owner only: bring two salespeople to the demo. They will notice friction a manager misses.
  • No weekly review: run the Monday sales meeting from CRM reports. When the team sees the data being used, data quality improves.

How EthicsComputer can help

EthicsCRM is our own CRM for teams that sell through calls, WhatsApp and meetings. We configure it to your stages, fields and approval rules, deploy it on our cloud or your own server, and connect it to your website, WhatsApp, telephony and accounting tools such as Tally or Zoho Books. Standard deployments typically go live in one to three weeks, including data import and team training. If a mainstream CRM suits you better, our CRM implementation team sets that up instead, and for unusual workflows we build custom CRM software.
